Hey Fastlane Insiders! 👋

Three platform shifts hit Shopify operators in the last seven days, and together, they’re rewriting the playbook for AI commerce, ad ops, and legacy code in 2026.

Shopify gave Agentic Storefronts its own admin page, so you can finally see which AI channels are surfacing your catalog (and what you rank for). TikTok launched an MCP server, joining Meta, Google, and Amazon in letting AI agents run campaigns without touching Ads Manager. And Shopify Scripts? Fully deprecated in 47 days.

In Episode 457, I break down what actually happened with ChatGPT Instant Checkout (only 30 merchants went live before OpenAI killed it), what’s replacing it, and the stage-by-stage playbook for brands doing $500K to $50M.

Here’s the pattern behind all of it:

  • Discovery is moving into AI.

  • Ad operations are being handed to agents.

  • And parts of your store may just… stop working.

The brands that win this stretch aren’t adding more AI tools. They’re fixing what they already own > product data, catalog quality, checkout, attribution.

Is there $57,000 hiding in your Shopify orders?

A Shopify store ran our free scan last week. Here's what came back: three product bundles worth $57,000 a year, that the store wasn't selling.

The store wasn't doing anything wrong. Their customers were already buying these products together. The data was sitting in their last 2,373 orders, waiting for someone to look. Most stores don't have time to look.

Revenue Agent does the looking for you. It scans your store in 5 minutes and tells you, in actual dollars, where your money is sitting. Bundles you should build. Free shipping thresholds set wrong. Email campaigns going out at the wrong time. Pricing untouched in over a year.

Then Rev, the AI inside the app, can build the bundle, set up the threshold, or schedule the email for you. Directly in your Shopify.

Free scan. No card. No commitment.

ChatGPT Checkout Failed Fast. Here's What Smart Shopify Brands Are Doing Instead

Out of millions of Shopify merchants, only 30 went live with OpenAI's Instant Checkout before it quietly died six months later.

That's not a minor miss. It's the clearest signal yet of how AI commerce is actually going to play out, and why Shopify's approach is pulling ahead.

In this solo episode, I break down what really happened behind the scenes, what replaced it, and the exact moves to make depending on your stage of growth.

Here's what you'll learn:

  • Why Instant Checkout was broken from day one (and the critical piece OpenAI never solved)

  • The real shift happening now: AI owns discovery (up 4,700% YoY), but you still own the transaction (and why that's a massive advantage)

  • Why "build a ChatGPT app" is a trap (and what Shopify is doing instead to make your products show up everywhere without extra work)

  • What to focus on if you're under $500K (and the one lever that actually drives traction early)

  • Where $2M to $20M brands waste time (and how to avoid overbuilding into the latest AI hype cycle)

  • The $20M+ advantage window most brands are missing right now (and why it likely disappears in 12 to 24 months)

Whether you're at $500K or $50M, this episode lays out a clear, stage-specific playbook for what to do next. Before the window shifts again.

Top-of-Funnel SEO Is Dying. Buying Guides Are Taking Their Place

Top-of-funnel search is collapsing. Around 37% of merchants are already seeing discovery drop as AI overviews and ChatGPT-style shopping move earlier in the journey.

The hardest hit? Brands selling products people actually research.

Here's the shift.

Shoppers aren't Googling anymore. They're asking ChatGPT, Perplexity, and Gemini. And those engines don't surface generic blog posts. They pull from structured, comparison-driven content they can trust.

That's buying guides. And most brands haven't built them.

What's working right now:

  • Comparison content wins: specs, side-by-side breakdowns, pros and cons

  • Buyer questions are the new keywords: 15 to 20 real questions = visibility in 60 to 90 days

  • Data quality = inclusion: no schema or clean product data means you don't get cited

Here's the window:

Brands publishing 8 to 12 buying guides this quarter will own AI-driven discovery 12 to 18 months from now.

Everyone else will be paying for traffic that their competitors are getting for free.

Building a ChatGPT App? You're Building on Borrowed Land

OpenAI's move to Apps inside ChatGPT looks like progress.

It's not.

It's the same trap as social commerce. You don't own the audience, the data, or the rules. And when the platform shifts, your business shifts with it.

We just watched that happen.

Shopify took the opposite path. Instead of building inside ChatGPT, they turned Agentic Storefronts into a syndication layer. Your catalog shows up across ChatGPT, Copilot, Gemini, and Google AI Mode.

Checkout stays on your store. Customer data stays yours.

What's actually working:

  • Syndication > integration: one setup, multiple AI surfaces, zero rebuilds

  • Owning checkout = owning the customer (email, upsells, retention)

  • UCP is the real layer: optimize once, distribute everywhere

Here's the shift:

The winners won't be building inside ChatGPT. They'll be building on their own data. And letting syndication do the rest.

🔥 Tool of the Week 🔥

Losing 60% of ad spend? Get every conversion back.

Most Shopify and WooCommerce stores are flying blind. iOS updates, cookie blockers, and poor data modeling mean that ad platforms capture fewer than 40% of your conversions. The result? You scale losing ads and wasting your budget.

Wetracked fixes that. It’s the only tracking solution that delivers adblock-proof, 100% accurate conversion data straight into your Meta, TikTok, and Google Ads managers.

On average, stores raise ROAS by 50% in just one week and cut wasted ad spend by 64%.

  • 5-minute setup

  • No coding required

  • Trusted by 7,000+ merchants

  • Rated 4.9/5 from 1440+ reviews

This Week’s Industry Pulse

A handful of updates land that actually move the needle. Here's what made the cut…

Agentic Storefronts In Admin Shopify gave Agentic Storefronts a dedicated page in the admin on May 11, where merchants can now track AI channel performance, see which queries they rank for, and get recommendations to improve product data for ChatGPT and Copilot surfaces. Whether you're doing $100K monthly or $5M, this is the dashboard that turns AI commerce from a vague experiment into a measurable channel.

Shopify Scripts Sunset Confirmed Editing and publishing already stopped on April 15, and all Scripts cease executing on June 30, 2026. Merchants and agencies still running legacy checkout logic have 47 days to migrate promotions, payment rules, and shipping logic to Shopify Functions or a public app before things break.

Amazon Merges Rufus, Alexa Amazon launched Alexa for Shopping on May 13, combining Rufus (300 million users, nearly $12 billion in incremental sales in 2025) with Alexa+ into one persistent assistant that remembers preferences across Echo, app, and web. The strategic read: conversational discovery is moving deeper into the funnel, and Amazon is racing to keep rival agents like Perplexity and ChatGPT from shopping its catalog.

TikTok Launches Ads MCP TikTok announced its Ads MCP server at TikTok World on May 12, joining Meta, Google, and Amazon in letting AI agents plan, launch, and optimize campaigns through Claude or ChatGPT without touching Ads Manager. The bigger pattern: every major ad platform now has agent-ready infrastructure, and the brands running on first-party data will be the ones extracting real performance from autonomous campaign management.

Until Next Thursday

Three things hit this week, all pointing in the same direction.

Discovery is moving into AI. Ad operations are being handed to agents. And parts of your store are closer to breaking than most teams realize.

The instinct right now is to chase the new thing. Build a ChatGPT app. Plug in an AI media buyer. Push Scripts migration to the last minute.

That instinct will cost you.

The brands that win this stretch aren't chasing. They're tightening control over what they already own: product data, catalog quality, customer relationships, and attribution.

Because the platforms will keep shifting. What you own is what compounds.

If you do one thing this week, spend 30 minutes on this:

  • Your Agentic Storefronts admin page

  • Your Scripts migration plan

  • Your conversion data quality

If any of those feel neglected, that's your next move.

If something in today's edition hit home (or you're already acting on one of these), hit reply. I read every message, and it directly shapes what we break down next.

Keep building. Keep testing. And keep owning what compounds.
