TOOL OF THE WEEK

One clean catalog, synced to every Shopify store

Hey Fastlane Insiders! 👋

There's a moment every October when my conversations with merchants change. The big plans are mostly locked by now. The offer is set, the ads are drafted, the inventory is on its way. What's left is the quieter stuff, and in my experience that's usually where November gets won or lost.

This week, that quieter stuff kept showing up everywhere I looked. Back when I was at Shopify, the chargebacks that turned into the toughest conversations were rarely about stolen cards. They were the "it never arrived" claims, landing in January from a customer who'd rather call their bank than email a brand they barely knew. New data says those are now the most common dispute over BFCM weekend, and the only thing that wins them is what you recorded when the box went out the door.

My conversation with Rob Langenback of Eight Oh Two felt the same. No grand AI strategy, just a simple question, does your product page actually say what the product is? If it doesn't, ChatGPT can't recommend it. It's the kind of fix you can knock out on a Tuesday afternoon, and I'd bet most catalogs have a few of those pages hiding in them right now.

One more thing before you dive in. Three Shopify apps were used to send shoppers to fake checkouts this month. Please take five minutes today and run a couple of test orders in a private window. It's the least exciting thing you'll do this week, and it might be the most important.

Grab a coffee. Here's what's inside this week's edition:

Shopify Won't Undo a Bad Import. Rewind Will.

Peak season is when the most hands touch your live store data: bulk price edits, CSV imports, new apps, and now AI tools making changes on your behalf. One bad import can overwrite hundreds of product descriptions in seconds, and there's no one-click way to roll it back inside Shopify.

Rewind backs up your store automatically every day with 365 days of history: products and variants, collections, orders, themes, pages, and blogs. Restore one product or the whole store in a few clicks, and get alerts for downtime and broken checkout with its Protection Suite. Brands like Olaplex, Rothy's, and L'Occitane already run it.

Fastlane readers get a 30-day free trial (the standard is 7) plus a Guided Restore Drill with a Rewind specialist, so you can break something on purpose and practice putting it back before Black Friday.

Your Product Has a Beautiful Name. AI Has No Idea What It Is.

Your organic traffic is drifting down, and you have no reliable way to know whether ChatGPT, Claude, or Google's AI Overviews are recommending you or a competitor. The shoppers who do click through arrive later in their research and readier to buy, which makes the shortlist worth more than ever.

This week, I sat down with Rob Langenback, President and COO of Eight Oh Two. Rob has spent more than 12 years at an agency that does one thing, search, for brands like Orvis, Pure Hockey, The Company Store, and Garnet Hill.

Here's what we unpacked:

  • Falling traffic isn't the problem. Falling revenue is. LLM visits are still only 1% to 5% of sessions across Rob's clients. They're also up 1,200% to 1,500% year over year, and they convert closer to branded search than to cold traffic.

  • If you never call a shirt a shirt, neither will the AI. One client named its products things like "the Emma." Lovely name, zero information. Rob explains the naming fix most catalogs can make in an afternoon.

  • Write for the buyer's situation, not the product's features. His swimwear example shows the kind of sentence that gets a product recommended, and it isn't "premium long sleeve rash guard."

  • The schema most Shopify stores skip. Rob names the overlooked markup that feeds both LLMs and the product grids now crowding Google results.

  • Collection pages are the most underrated asset in ecommerce. One small cookware brand went from almost no organic traffic to close to 30,000 visits a month in about 18 months, mostly by rebuilding its product and collection pages around what made it different.

  • Amazon is rented ground. Why Rob calls it a necessary evil, and what happens to your buy box the moment you start winning.

My favorite part is the free check Rob walks through for DIY merchants: no tools, no subscriptions, about 15 minutes. If you're under $2M and unsure AI knows you exist, start there. If you're scaling toward $10M, his collection page playbook is the one to steal.

💡 Knowledge Drops of the Week 💡

Your Black Friday Chargebacks Won't Say Fraud. They'll Say It Never Arrived.

Over Black Friday weekend 2025, 34.7% of chargebacks claimed the order never arrived, against 27.2% claiming fraud. That comes from Chargeflow's new Data Lab, which studied about 3 million disputes across three peak seasons and found the same flip all three years. In a normal week, "never arrived" is closer to one in five.

The timing is what hurts. For BFCM 2025 orders, the median dispute landed 25 days after the sale, and 9 in 10 had arrived by the end of January. Shopify pulls the disputed amount plus a $15 fee the moment a chargeback opens, and winning one doesn't take it off your chargeback rate.

Here's what's working:

  • Build the evidence at fulfillment, not in January. Chargeflow says "never arrived" disputes backed by strong evidence were won about 1.5 times as often. The article lists the five settings to switch on before November 27, and what Shopify already attaches to your response for you.

  • Know where Shopify Protect stops. It covers fraud-based chargebacks on eligible Shop Pay orders. A "never arrived" claim is yours to answer every time.

  • Pull last season's dispute reasons before you buy anything. I ran the math on a composite 3,000-order BFCM weekend. The gap between the two claim types was smaller than I expected, and what actually decides your first move is which one Protect can absorb.

Under $500K, the tools you already have are enough if they're set up right. Between $500K and $2M, one tool, picked from your own dispute report, is the most you should add this season. Chargeflow also launched Prevent 2.0 today at $0.10 per scanned order, and merchants new to Prevent get their first 1,000 scans free through December 31. The article covers the false-decline question to ask before you switch it on.

ChatGPT Named You First on Monday. By Next Monday, Odds Are It Won't.

BusySeed asked ChatGPT, Claude, and Gemini the same 160 buying questions every week from April to August. The company named first changed from one week to the next 56.4% of the time, and only 85 of 480 question-and-assistant pairs kept the same leader the whole way through. The three assistants didn't churn equally, either, and the steadiest one might surprise you.

So the screenshot your team forwards when the brand shows up first, or disappears, tells you about that afternoon, not about your brand. Five weeks out from Black Friday, that's an expensive thing to react to.

Here's what's working:

  • Measure share of answers, not rank. Track how often you're named at all, per assistant, across a fixed list of real customer questions. The article shows how to pick the questions and lay out the sheet.

  • Use a three-week rule. One bad week is churn. The article spells out the pattern that's actually worth investigating, and the three things on your own site to check first.

  • Know what a real gain looks like. One BusySeed client went from 1.3% of Gemini answers in August to 40.9% in September. The article explains why that counts and a two-point wobble doesn't.

Under $500K, all you need is 10 questions, two assistants, and a spreadsheet. Buying monitoring software before the spreadsheet shows you something worth acting on is premature complexity. Past $2M, paid tooling only earns its keep if someone owns the monthly review.

🔥 Tool of the Week 🔥

Three things to check before your BFCM price changes

…so you don’t lose your data in Shopify’s CSV import:

  • export a backup of your current catalog first

  • decide now whether the discount hits the compare-at price or the actual price (pick one, don't mix mid-sale)

  • test the change on five products before rolling it out to the rest.

Once you're ready to roll it out for real, Toriut bulk-edits price, description, or any attribute across your whole catalog in one pass, then pushes it to every connected Shopify store at once. No opening a thousand product pages one at a time.

Fastlane readers get 20% off Toriut subscription, plus a 14-day free trial. Use code FL20

⚡ This Week's Industry Pulse ⚡

Every week, I come across strategies and insights that are just too good not to share. Here's what caught my attention this week.

Attackers hijacked three Shopify apps between October 10 and 18: Hulk Product Options, Selleasy, and Swym Wishlist Plus. Code slipped into each app's settings sent shoppers who clicked Checkout to a fake card page, then forwarded them to your real checkout so the order looked normal. Shopify's own checkout wasn't breached, and since October 20, your store asks shoppers to confirm before sending them to an outside site. Today, run a few test checkouts in fresh private windows, and look for any app with a custom JavaScript field in its settings. If you ran one of the three, ask the vendor what loaded on your store and when.

UPS and FedEx holiday surcharges hit most residential packages this weekend, October 25 for UPS and October 26 for FedEx. Residential Ground starts at $0.50 a package, then climbs to $0.75 at UPS and $0.80 at FedEx from late November through late December, roughly 23% to 25% above last year. USPS holiday prices have been in place since October 4. If you set your free shipping threshold in the spring, re-run it at peak rates before your Black Friday offer locks.

TikTok Shop added box-free returns at about 10,000 Happy Returns drop-off locations, right before its biggest holiday yet. It's the first season with Best Buy, Ulta Beauty, and Sephora selling there. Shoppers get a new AI shopping assistant, and the US Black Friday campaign runs November 11 to 30 with 3-Day Delivery badges on eligible products. Whether you sell on TikTok or not, that's the delivery and returns standard your shoppers will measure you against this season.

The Quiet Weeks Before the Loud Ones

Here's what I keep coming back to this week. Black Friday gets all the attention, but the next five weeks are where the real work happens, and almost none of it is exciting. Nobody posts a screenshot of their address validation settings. Nobody throws a party for a renamed product title. But those little things are what decide whether January feels calm or chaotic.

So don't try to do everything in this edition. Pick the one thing that's been quietly nagging at you while you read. You probably already know which one it is.

And I'd genuinely love to hear from you. Hit reply and tell me what last January looked like on your end. Were the chargebacks mostly fraud, or mostly "it never arrived"? I'll be reading every one, and I'll share the patterns in a future edition.

Do the boring stuff now. Enjoy November later.

Talk soon,
Steve

Side note: Rob's 15-minute AI check is the easiest win in this whole edition. You'll know by lunch whether ChatGPT can find you.
