Hey Fastlane Insiders! 👋

When someone asks ChatGPT, Perplexity, or Gemini, "What's the best moisturizer for dry skin?" the AI typically recommends 3-5 brands. If yours isn't in that short list, you're effectively erased from the customer journey. No second page, no SEO tweaks to win it back, no do-overs.

Here's the reality > Organic Google traffic has been hammered over the last 12–18 months, zero-click searches are now the majority, and AI-driven recommendations are converting at several times the rate of traditional Google traffic.

Whether you're launching your first store or running a $10M operation, you're facing a two-sided challenge. Most teams are sitting on powerful AI inside Gmail, Drive, and Sheets they don't realize they already own, while also needing to optimize for Answer Engine Optimization (AEO) so machines actually choose your brand when it counts.

This week's edition connects foundational revenue optimization with the future-proofing moves you need right now.

Matt Stafford from Build Grow Scale is back to break down why traffic isn't your problem, optimization is, and how to convert more of the 97% of visitors who leave without buying while making sure AI systems can confidently surface and cite your brand.

Why 56% of Searches Now Skip Your Store—And How to Show Up in AI Answers

Here’s what most Shopify brands don’t realize until it’s too late: when someone asks ChatGPT, Perplexity, or Gemini for product recommendations, the AI gives one answer. There’s no second page, no paid placement, and if your brand isn’t mentioned, you’ve been erased from the customer journey before it even starts.

This week, Matt Stafford is back from Build Grow Scale, where he’s spent over a decade helping hundreds of DTC brands scale profitably past seven and eight figures. His core philosophy cuts against conventional wisdom:

“…traffic isn’t your problem—optimization is.”

Over the last 10 years, Matt and his team have optimized carts that have collectively processed more than a billion dollars in revenue.

Here’s what we unpacked:

  • Why Answer Engine Optimization is replacing traditional SEO — With more than half of Google searches now ending in zero clicks and organic traffic sliding hard over the past year, you’re either being cited by AI systems, or you’re invisible. AI-powered recommendations are converting at roughly five times the rate of traditional Google clicks because shoppers treat large language models like trusted advisors that remember their context and preferences.

  • The revenue optimization framework that actually drives profit — Conversion rate on its own is a vanity metric. Matt breaks down the stages that matter most: add-to-cart rate, proceed-to-checkout rate, and completion rate. One brand discovered that a 60% bounce rate was quietly eating their traffic budget. They were paying for 100 visitors, but only 40 people ever truly experienced the site.

  • How to convert the 97% of visitors who leave without buying — When the average ecommerce site converts 2–3%, converting just two or three more people out of every 100 visitors can effectively double your sales and let you outspend competitors on acquisition. Matt’s philosophy is simple: “He who can afford to spend the most to acquire a customer wins.”

  • The structured data strategy that makes AI recommend your brand — From FAQ schema that answers buyer-intent questions to comparison content and progressive disclosure, you need clear signals that tell AI who you are and what you’re known for. Shopify’s 2026 Winter Editions Sidekick release is making this kind of structured, AI-ready merchandising far more accessible to lean teams.

  • Why lean teams win in 2026 — You’re better off with three to four high-caliber specialists working in their zone of genius than a bloated in-house team trying to keep up with everything. When the pace of change makes true expertise hard to maintain across every discipline, smart, strategic partnerships beat expensive headcount.

Whether you’re just getting started and need to clean up basics like Google Analytics tagging, or you’re scaling and hungry for AI-driven advantages, this episode will open your mind.

🔥 Save 80% of Shoppers Who Leave—Turn Browsers into Buyers 🔥

Most shoppers don’t leave because they’re not interested — they leave because their doubts go unanswered. Picture a shopper comparing skincare products: weighing features, questioning price, doubting claims, or unsure if the product fits their daily routine. Hologrow detects these hesitation signals in real time — product comparisons, price checks, repeat views, and hover behavior — and identifies purchase intent within 100ms, even from anonymous traffic (no login or history needed).

Instead of guessing, Hologrow acts. AI Spotlight Cards clarify product differences and value at the moment of intent, while intent-based loyalty generator offers reduce price friction and push shoppers toward checkout. Babyside, a leading hyper-realistic reborn doll brand, using Hologrow have seen up to 40% higher add-to-cart rates, 30%+ conversion lift, and 2.5× revenue per visitor — without extra hires or endless experiments.

The $97/Month AI Stack You Already Own (But Probably Aren't Using)

Most DTC operators are paying for ChatGPT Plus, Claude Pro, and Midjourney while ignoring the AI already baked into their Google Workspace. NotebookLM, Gemini in Sheets, Meet's AI recaps, Deep Research, and Google Lens are already turned on or one-click away.

The unlock isn't another subscription. It's realizing Google's AI advantage isn't one chatbot, it's context plus continuity across your Gmail, Drive, Calendar, Sheets, and Docs. The system already knows how your business runs.

Inside this breakdown, you'll see:

  • Which free tools work for pre-$500K brands (and when to upgrade)

  • The NotebookLM workflow turning messy reviews into usable objections in one afternoon

  • How to map Google AI tools to actual outcomes like product copy, cohort analysis, supplier recaps, demo videos—without adding headcount

If you can save 5+ hours a week on work you're already doing, you've unlocked at least $250/week in operator time before you hire anyone.

AI-Referred Orders Are Up 11x. Is Your Catalog Ready?

A shopper types "sustainable running shoes under $150 with arch support" into ChatGPT. The AI builds a shortlist, compares materials and fit notes, then routes them to checkout—without ever opening a browser tab.

That's agentic commerce, and Shopify is seeing it explode: AI-referred traffic is up 7x since January 2025, and AI-driven orders are up 11x, powered by Universal Commerce Protocol (UCP), Shopify Catalog, and Agentic Storefronts now live in your admin.

But here's the uncomfortable truth: if your product data and policies aren't "answer-ready," agents won't confidently recommend you. No vague copy, no second chances, no SEO tweaks to fix it later.

Inside this breakdown, you'll see:

  • The 30-90 day rollout plan brands are using to turn this on without breaking ops

  • Which product categories convert fastest in agent-driven buying (and why specs beat storytelling)

  • How to optimize for agent discovery, not just classic SEO

  • The 6 metrics that actually matter when measuring AI-attributed revenue

The pattern is consistent: merchants who treat this like "just another traffic source" get mediocre results. Merchants who treat it like "a new storefront made of data" win early.

This Week’s Industry Pulse

A handful of updates land that actually move the needle. Here's what made the cut…

TikTok Shop Ends Seller – TikTok Shop is phasing out "Seller Shipping" for US sellers between Feb 25-Mar 31, requiring all orders through TikTok Shop Logistics Services (FBT, Upgraded TikTok Shipping, or CBT). Sellers using custom 3PLs or carrier accounts must migrate by March 31 or face order restrictions. A major operational shift that will require immediate workflow changes.

Amazon Kills Review Sharing – Starting Feb 12, Amazon stops sharing reviews across variations with functional differences (formulations, sizes, flavors), only allowing sharing for minor differences like color or pattern. This will materially alter star ratings and conversion for variation families, ending the practice of weak SKUs riding on strong variations' reviews.

Amazon Requires Prepaid Returns – Effective Feb 8, Amazon requires prepaid return labels for ALL US seller-fulfilled orders, including high-value items, shrinking refund timelines from 14 to 7 days. Sellers of premium/fragile products face higher return-abuse exposure and limited reimbursement under SAFE-T (often capped at 50%).

Until Next Thursday

Whether it was Matt breaking down why converting just two or three more visitors out of every hundred can effectively double your revenue, the Google AI stack you're already paying for but probably not using, or Shopify's agentic commerce infrastructure turning product data into a new kind of storefront—there's a common thread running through everything we covered today.

The brands winning in 2026 aren't chasing more traffic. They're converting their existing visitors while ensuring AI systems can confidently find, compare, and recommend them when it matters.

When your store converts at 2–3%, you're watching 97 out of every 100 people leave without buying. Turn just two or three more of those 97 into customers, and you've effectively doubled your sales per hundred visits. That same improvement gives you room to outspend competitors on acquisition because your economics simply work better than theirs.

At the same time, customer discovery is shifting under our feet. AI-powered recommendations from ChatGPT, Perplexity, and Gemini are converting at multiple times the rate of Google clicks because people treat them like trusted advisors, not search boxes. If your brand doesn't appear when someone asks, "What's the best [your product category]?", you're not part of that customer journey. There's no second page and no paid placement safety net (yet).

Whether you're pushing for your first $10K month or scaling past $10M, the principle is the same: dial in the fundamentals while preparing for where discovery is headed. That means product data clean enough for AI agents to confidently compare, structured schema they can actually parse, and operational systems built on tools you're already paying for—not another subscription you'll forget about in six months.

If something in today's edition sparked a next step, or you're already experimenting with AEO, NotebookLM workflows, or Shopify's agentic storefronts, hit reply. I read every response.

This territory is new enough that we're all learning together, and the insights you're gathering right now (the wins, the faceplants, the "wait, this actually worked" moments) help move the needle forward for everyone in this community.

Happy Thursday!
Steve
